Experimental Phase

The Risk of Strategic Blind Spots

Four Layers of AI-Native Organizations
In practice, organizations moving toward AI-native ways of working tend to evolve across several layers.
Mindset
The first layer concerns understanding. Decision-makers and teams need to develop a shared understanding of what AI can realistically do, where it creates value, and where it does not. Without this layer, AI remains a collection of isolated experiments.
Digital Team Members
The second layer introduces digital team members that support employees in their daily work, such as preparing documents, summarizing information, supporting research or drafting structured outputs. At this stage, AI improves productivity but does not fundamentally change processes.
Agentic Processes
The third layer is where AI begins to influence workflows. AI supports or partially automates recurring processes such as reporting, qualification, data preparation or coordination across teams. This is often the stage where measurable organizational impact becomes visible.
Agentic Applications
The fourth layer introduces agentic applications that combine data, workflows and AI capabilities across systems. At this stage, AI becomes embedded into how the organization operates rather than existing as a separate tool.
Why Mono-Solutions Become Limiting
A single-provider strategy may be sufficient in the early layers. However, as organizations move toward process-level integration and cross-system orchestration, flexibility becomes essential.
Different processes may require different models. Governance requirements may differ across use cases. Cost considerations may change depending on scale and frequency. Integration requirements may vary between departments.
A mono-solution constrains these decisions. Over time, it can slow innovation and limit the organization’s ability to adapt to new capabilities.
The Question of AI Sovereignty
For decision-makers, this leads to a broader consideration. The introduction of AI is not only a technology decision. It is also a question of organizational sovereignty. Do we build capabilities that allow us to adapt and evolve?
Or do we commit early to one ecosystem and align our processes accordingly? There is no single correct answer for every organization. But the decision should be made consciously, with an understanding of its long-term implications.

The current phase of AI adoption resembles earlier technology transitions. Early standardization often appears efficient, but flexibility becomes valuable as the technology matures. Organizations that keep optionality, invest in governance and focus on operating models rather than individual tools are typically better positioned to evolve.
